The operating layer for AI-native GTM
How State, Memory, Skills and Capabilities connect commercial evidence, company judgement and coordinated action.
Your GTM team can use AI everywhere but still run on the same operating model.
This defines the difference between AI-assisted and AI-native GTM.
I’ve spoken to hundreds of GTM leaders. Research is faster, calls are summarised, emails are drafted, and agents are being built across the business.
That’s real progress. It’s what we call AI-assisted GTM.
But look at what still happens before a consequential decision.
An AE pieces together what changed in a deal. Their manager reconstructs it again before deciding where to intervene. RevOps reconciles the interpretations. Leadership receives a compressed version in the forecast.
The software holds the evidence. People supply the understanding.
That is the hidden operating layer: reconstructing reality, applying company judgement and coordinating what happens next.
AI accelerates the tasks. More agents can leave people with even more interpretations and recommendations to reconcile.
At Revenue Labs, we’ve been working through a different question:
What would we build if we designed the GTM operation around AI from the beginning?
An operating layer that continuously maintains what the business otherwise has to reconstruct:
→ State connects evidence into a current understanding of every prospect, deal and customer, including what changed and what remains unknown
→ Memory and Skills make the company’s commercial judgement and methods available across the work
→ Capabilities act from that shared foundation, involving people where their knowledge, judgement or authority matters
A missed customer commitment can change the deal assessment, the next meeting’s objective and the manager’s priorities. Three pieces of work drawing on one maintained understanding.
And the loop continues after action:
Evidence → State → Decision → Action → Outcome → Evaluation → Upgrade
A correction might update one account. A validated lesson can improve a method used across future deals.
GTM becomes an operation that continuously understands, directs attention, coordinates work and improves. Ops designs and governs that operation.
The opportunity extends beyond faster work: more informed coverage, less repeated coordination, and expertise that improves work beyond the person who contributed it.
That’s the Operating Layer for AI-native GTM we’re building at Revenue Labs.
The carousel shows how it fits together. Full essay from The Lab in the comments.
