Why AI can make GTM harder to operate

Without shared State, more agents and recommendations can increase coordination; maintained understanding changes how attention and learning work.

Here’s something I’m observing across even the most forward-thinking GTM teams:

Adding AI can make your GTM team more productive and your business harder to operate.

More research. More recommendations. More agents acting across different tools.

If each starts from a different understanding of the business, people inherit more outputs to reconcile and decisions to connect.

AI-assisted GTM can accelerate the work while increasing the coordination burden around it.

Which raises a different question:

If you were building your GTM operation around AI today, how much of the existing operating model would you rebuild?

Would managers still inspect every deal to discover which ones changed? Would every agent assemble its own understanding of the same account?

An AI-native GTM system starts from maintained State.

State is a shared, current understanding of an account, deal or customer: what is happening, what changed, what the evidence means and what remains uncertain.

That changes how the operation runs.

→ Meaningful changes can trigger decisions and actions before someone thinks to ask.
→ Human attention goes to situations where judgement can alter the outcome.
→ Meeting Prep, Deal Risk, Prospecting and other capabilities work from the same understanding, applying the company’s commercial logic.

The loop continues after action.

Decisions, human corrections and outcomes provide evidence about where the system’s understanding or methods were weak. Validated improvements can then change how future work is performed.

This is a new operating model for AI-native GTM.

The companies that build it can support more commercial activity without a proportional increase in human coordination.

And as experience improves the system, that operating leverage can compound.

The advantage grows when what the company learns changes how the whole company works.

A three-column diagram compares SaaS-native, AI-assisted, and AI-native GTM from Evidence through task, understanding, judgement, action, outcome, and learning. The AI-native column highlights a shared purple Maintained State and a loop from outcomes back to State.
