Context alone cannot create an AI-native GTM advantage
The advantage comes from redesigning how the organisation understands, decides, acts and learns, with context supporting the wider operation.
Context is becoming the next big battleground in AI-native GTM.
At least, that's the emerging consensus. But is that right?
I've had lots of questions and conversations on:
Context graphs. Unified intelligence. Better-informed agents.
The argument? Whoever owns the context owns the advantage.
But we’re repeating a mistake from the first wave of AI.
We’re starting with a component, rather than questioning the system.
Here’s why that matters 👇
When AI first entered GTM, we asked:
“How can we make existing work faster?”
→ Research accounts
→ Write emails
→ Summarise meetings
→ Update CRM
We built AI around the existing operation.
Faster work. More productive people.
The same operating model.
At Revenue Labs, we asked something different:
What would GTM look like if we designed the entire operation around AI?
That changed the questions.
❌ How do we make SDRs more productive?
✅ Should prospecting operate this way?
❌ How do we automate pipeline reviews?
✅ Why reconstruct pipeline understanding every Friday?
❌ How do we give agents more information?
✅ How can the organisation continuously understand, decide, act and improve?
That’s where context becomes interesting.
Context helps AI understand customers, relationships, conversations, buying signals and objectives. But knowing more doesn’t determine what matters, what happens next or whether decisions improve.
Context was one requirement we discovered. Not the answer we started with.
We needed live State, judgement, coordinated execution, human oversight and learning.
Consider prospecting.
A context-rich agent researches an account and writes a relevant email.
An AI-native system continuously:
→ Assesses the market
→ Detects buying signals
→ Prioritises opportunities
→ Coordinates engagement
→ Learns what produces revenue
The difference isn’t better outreach.
It’s a different way of operating prospecting.
Richer context creates a first-order advantage: better-informed AI performing existing work.
The second-order opportunity is an organisation making better decisions, coordinating work and improving with every cycle.
That’s where operating leverage emerges. And competitive advantage can compound.
As models improve and context becomes more accessible, information alone becomes less differentiating.
The advantage depends on what organisations do with it:
→ AI-assisted organisations make existing operations faster
→ AI-native organisations redesign operations, building capabilities that improve through execution and learning
The difference is a fundamentally more capable organisation:
🧠 The question isn’t who owns the context. It’s who builds the operating advantage that compounds from it.
