How AI-native sales changes the division of labour

As systems maintain commercial context, reps can focus on judgement, managers on intervention, and leaders on commitments. RevOps designs the system around them.

Most of the discussion about AI in Sales is still about making the existing roles faster.

I think the more consequential change is that the roles themselves start to move.

A rep today spends a surprising amount of time reconstructing a deal before they can decide what to do. CRM, calls, Slack, email, notes, memory. AI can summarise those sources faster, but the rep can still remain the integration layer underneath them.

The same thing happens further up the organisation. Managers tour the pipeline collecting updates. Leaders inherit a compressed roll-up after several layers of human reconciliation.

That is partly a consequence of the architecture we built GTM around.

If the system can maintain a live interpretation of commercial state instead, the division of labour starts to change.

The rep starts with what changed, the evidence behind it and the gaps that remain. Their work moves towards judgement, relationships and action.

The manager stops inspecting every deal to discover where attention is needed. Their work moves towards intervention, coaching, exceptions and improving performance.

The leader stops waiting for the organisation to reconstruct reality before they can see it. Their work moves towards commitments, resource allocation and the decisions that change performance.

And I think there is another important role change underneath all of this: RevOps.

Someone has to architect the system these roles increasingly operate through.

That means defining what the organisation needs to understand, codifying how it should make decisions, designing the capabilities agents need, and continuously improving the system as outcomes come back.

RevOps moves from administering the GTM stack towards architecting the commercial operating system.

This is why I think AI-native Sales looks quite different from Sales with more AI added to it.

The goal is not to remove humans from GTM. It is to stop requiring humans to be the integration layer that makes the GTM stack coherent.

Human judgement becomes more important, not less.

But so does the role responsible for designing the system around it.
